Exit Interview: Meaning, Process & Why Indian SMEs Need It

What Is an Exit Interview?

An exit interview is a structured conversation between a departing employee and someone from the HR team (or a skip-level manager), held during the last week of the notice period, where the departing person is asked why they are leaving and what the company could have done differently. Not a goodbye chat. Not a formality. The goal is data.

Most Indian SMEs skip it entirely. The resignation lands on a Monday morning WhatsApp message, HR scrambles through the notice period doing handover and FnF paperwork, and nobody asks the one question that matters: why are you leaving? That gap costs more than owners realise. Replacing a trained kitchen steward in a city like Surat runs to about Rs.1,14,000 in recruitment, training, and lost output.

How an Exit Interview Works

Here is what the process looks like when it is actually followed through.

HR books a 20-30 minute slot in the employee’s final week. Thursday afternoons tend to work best; Friday mornings are consumed by payroll closures and nobody wants a reflective conversation then.

Then comes format selection:

FormatBest forParticipation
In-person, one-on-oneBusinesses under 50 staffHigh candour, low volume
Printed or Google Form questionnaireRetail and manufacturing with frequent exitsQuick to run, shallow depth
App-based or WhatsApp surveyMulti-outlet chains, distributed teamsHighest completion rate

After the conversation (or form submission), responses get tagged by reason: compensation, manager conflict, no growth path, relocation, or personal. Tagged by department too. Without that tagging, exit data is just anecdotes.

The payoff shows up quarterly. If six kitchen staff in Whitefield, Bangalore left between October and December 2024 citing the same shift-timing complaint, that is a fixable operations problem hiding in plain sight.

Common Exit Interview Questions

A QSR counter executive and a corporate accounts head need different prompts. Still, these six cover most ground:

  1. What is your primary reason for leaving?
  2. Did your compensation match the market for your role?
  3. How would you describe your relationship with your reporting manager?
  4. Were growth or promotion paths visible to you here?
  5. What could we have done differently to keep you?
  6. Would you recommend this workplace to a friend?

Frankly, the real reason rarely surfaces in written forms. It comes out in the last five minutes of an in-person chat once the employee feels there is nothing left to lose. The form says “better opportunity”; the conversation reveals “my manager yelled at me in front of customers twice in March.”

Why Exit Interviews Matter for Indian Businesses

India’s overall attrition rate hovered at 17.7% in 2024 (Aon India Salary Increase Survey). The NRAI India Food Services Report 2024 found 60% of restaurant operators face persistent kitchen and service staff shortages. In that environment, understanding why people leave is not optional.

A garment factory in Tiruppur discovered through exit data that resignations spiked every January, right after annual bonus payouts. Staff collected the bonus, then quit. Shifting to quarterly payouts cut January attrition by half. No single conversation would have revealed that; the pattern only appeared when twelve exit interviews were read side by side.

On the compliance side: no Indian law mandates exit interviews. But documented exit records strengthen an employer’s position if a former employee disputes their full and final settlement or files a complaint with the labour commissioner. Under the Digital Personal Data Protection Act, 2023, exit interview notes qualify as personal data, so businesses must delete them once the purpose is served unless a live legal matter requires retention.

How Attendo (formerly Petpooja Payroll) Handles Exit Interviews

Attendo’s employee app triggers a digital exit form once the last working day is confirmed. Responses flow into a dashboard, auto-tagged by department and reason category. No spreadsheet, no data buried in someone’s email.

It also flags the UAN portal exit-date filing and pending ESI contribution closure, so exit workflow and interview data stay in one place. For businesses managing staff across multiple outlets, this closes the gap where interviews slip through because HR sits in Ahmedabad while the departing employee is at the Rajkot branch.

Frequently Asked Questions

Is an exit interview mandatory under Indian labour law?

No. Neither the Industrial Disputes Act, 1947 nor state-level Shops & Establishments Acts require it. Entirely voluntary. But the paper trail it creates has saved more than a few employers during labour commissioner hearings.

Can an employee refuse to give an exit interview?

Yes. You cannot withhold the relieving letter or FnF settlement to force participation. The smarter approach: frame it as a 10-minute informal chat rather than a formal HR meeting. Participation improves when the stakes feel low.

Should the direct manager conduct the exit interview?

Probably not. People hold back when the person they are evaluating is sitting across the table. HR or a skip-level manager gets more honest answers. Some restaurant chains in Pune send an anonymous digital form first, then follow up in person only if the employee agrees.

How long can a company store exit interview data?

Under the DPDP Act, 2023, retention must be purpose-limited. Once the purpose (say, workforce analytics for the quarter) is fulfilled, the data should be deleted. If you need it longer for an ongoing legal matter, document the justification. Check with your legal counsel before holding exit data indefinitely.

Do exit interviews actually reduce attrition?

The interview alone changes nothing. Zero. What matters is whether someone reviews aggregated data each quarter and acts on it. A 14-outlet QSR chain in Ahmedabad reduced kitchen attrition from 38% to 22% after exit data consistently flagged split-shift timings as the top complaint across three quarters.
